Practice 01 · AI Transformation
Rebuild the workflows
that run the business.
We take one workflow that matters to revenue, cost or cash, and rebuild it so software and AI carry the routine work and your people own the decisions. Then we keep it running and move to the next one.
Built for
- Operators
- Small, lower middle market and middle market companies with real volume and real systems.
- Sponsors
- Private equity firms that want one engineering team across their portfolio.
- Enterprise
- Business units that need a specific workflow delivered, not a program.
Where we start
Workflows with a number attached.
We start where the work is repetitive, the rules are knowable and the outcome shows up in the numbers. Typical first workflows:
| Workflow | What changes | Measured by |
|---|---|---|
| Month-end close | Reconciliations and variance commentary are drafted from the ledger. Exceptions route to the controller with the evidence attached. | Days to close · rework |
| Quoting | Requests are read from email and PDFs, priced against your rules and returned for approval. | Quote turnaround · win rate |
| Order to cash | Orders are validated, invoices issued, and disputes and collections tracked to resolution. | Days sales outstanding · billing errors |
| Document intake | Contracts, claims and forms become structured records, each linked back to its source. | Handling time · error rate |
| Service operations | Tickets are triaged, routed and drafted with full account context. | Response time · resolution rate |
| Management reporting | KPIs are assembled from source systems with commentary, on schedule. | Hours to report · data accuracy |
How it runs
Five stages. Each one earns the next.
Every stage ends with something you can inspect. If the value case doesn't hold up, we say so before you spend on a build.
- 01 · Diagnose
Map the real work
With the sponsor, CEO or CFO and the workflow owner, map the process, exceptions and systems. Establish where the value sits.
Value map + baseline - 02 · Scope
Set the boundaries
Agree the value case, acceptance criteria, controls and owners before engineering begins.
Scope + acceptance tests - 03 · Build
Engineer it in
Integrated with existing systems. Rules, AI and human checkpoints sized to risk, tested on real cases.
Production workflow - 04 · Pilot & measure
Test the value case
A controlled rollout measured against the baseline. Separate operational change from the financial result.
Results readout - 05 · Operate & expand
Keep it working
Monitor, maintain and improve. Then carry the learning to the next workflow and the next portfolio company.
Runbook + roadmap
What you get
A system you can run, not a demo you can watch.
Each engagement leaves working software, the evidence behind it, and people who know how to operate it.
- Production integration
- Built inside the systems your teams already use. No new platform to adopt.
- Acceptance tests and evaluations
- Real cases, agreed with the workflow owner, that every change has to pass.
- Exception handling
- Clear routes to a named person whenever a case falls outside the rules.
- Controls and audit trail
- Permissions, risk-based checkpoints and a record of the actions the system takes.
- Training and runbooks
- Your team can inspect, override and escalate without calling us.
- A support arrangement
- Defined scope for monitoring, improvements and the next workflow.
How we build
- Rules first. AI where it earns it.
Calculations that must reconcile belong in plain software. Models handle reading, matching and drafting, where judgment scales.
- Your systems. Your data.
We build inside your environment and accounts wherever possible, and choose models for each workflow on quality, cost and data requirements.
- Modeled before. Measured after.
The value case is an estimate until the workflow runs on real volume. We report cost savings, freed-up capacity and revenue separately.
Questions
What operators ask first.
How do you choose the first workflow?
We look for the intersection of value, volume and data access: work that repeats often, follows knowable rules and shows up in revenue, cost or cash. The diagnostic ends with a ranked shortlist and a recommendation.
Do we need to replace our systems?
No. We build on top of what you already run, including your ERP, CRM, inboxes and data warehouse. If a system change is genuinely needed, we tell you and explain why.
Which AI models do you use?
We're model-agnostic. Each workflow gets the models that fit its quality, cost and data-handling requirements, and the design lets us change models later without rebuilding.
Who owns what you build?
Ownership and access terms are set in the engagement agreement. Wherever possible, workflows run in your environment and accounts.
What happens after launch?
We operate and improve the workflow under a defined support arrangement, then use what we learned to move faster on the next one.
How do you measure value?
We agree a baseline before building, then report realized cost savings, freed-up capacity, revenue and working capital separately, so nothing is double-counted.
Bring us one workflow.
Tell us where the work stalls and who owns it. We'll tell you what's worth building, what isn't, and why.
